Who leads implementation inside the company? Five roles without a new department

Assign decisions, process knowledge, data preparation, user testing and coordination so questions do not stall between participants.

An illustrative example: a company selects an implementation provider and opens a project group chat. A process question goes to everyone, but each person waits for someone else to answer. The chat is active; the decision is stationary. So far, the new tool only automates waiting.

Distribute a few internal responsibilities before the project starts. These are practical participant roles, not mandatory job titles or names of Bitrix24 settings. One person may combine roles if they have enough time and authority.

Who owns the outcome and rules?

The outcome owner defines the business problem the phase addresses and decides between alternatives. They help prioritise when everything cannot fit the agreed scope at once.

The process expert knows how work really happens: who receives an enquiry, where clarification is needed and which exceptions occur. They assemble an agreed rule rather than merely forwarding conflicting opinions to the provider.

Assign a backup for an absent decision-maker. Otherwise, a short question may wait for someone's return from holiday longer than the configuration itself takes.

Who prepares data and access?

The owner of this area identifies sources, removes unnecessary information from tests and agrees required permissions. If data is in another application, they establish retrieval conditions and restrictions.

There is no need to grant everyone full access. Identify who may approve a specific permission and who configures it. Use the designated method for secrets rather than a shared project chat message.

For a team in Kazakhstan, also clarify working languages, time zones, data formats and ownership of regional details here. Do not leave these questions until launch day.

Who tries the work and collects questions?

A pilot participant runs an ordinary scenario with their role's permissions. They show where the next step is unclear, what data is missing and whether the outcome can be achieved without hints.

The coordinator keeps questions and decisions in one place, arranges discussions and ensures next actions have owners. They do not have to decide everything on behalf of the process owner or manager.

Consider Bitrix24 project tasks to organise the work; the scenario is described in the official guide. Check required permissions and feature availability on the selected portal. Creating a project does not assign real authority to people.

Record a short agreement

For each responsibility, record the name, decision area, expected participation and backup. Test one example question: who proposes an option, who chooses and who checks the result? If the answer is again “everyone in the chat”, the allocation is unfinished.

Do not create a separate meeting for every field. Agree which decisions the coordinator can collect together and which need dedicated discussion. Keep the outcome where a new participant can find it.

QQDev implements Bitrix24. On the implementation page, discuss the project and your team's participation, even if you currently have no CRM or use another system. Start with the business problem and the people who know the process and can approve a change.
